The main difference in this Tadashi's world from the canon world is he was the villain in the Kabuki mask rather than Callaghan. The shift in timeline occurs after Tadashi ran into the Expo room in order to save his professor and father figure. There was more of a delay in the explosion. Tadashi was able to find Callaghan in the fire near Hiro's microbot exhibit and stage. He found the man had passed out thanks to the smoke. He attempted to use the microbots to protect them both from the fire but the explosion occurred before the dome was made.
Tadashi suffered some minor burns and was thrown clear of the building inside his mostly intact sphere. He came to to discover his mentor severely burned and injured. Callaghan told Tadashi with his last words that all of this was Krei's fault and that justice had to be served. He told Tatashi to the island off the coast of the city. Believing Krei had set the fire and was the one to destroy the expo and murdering his mentor, Tadashi fled with the microbots. Tadashi did as Callaghan told him to and went to the quarantined island.
It was there he discovered the Krei industries testing facility and the security footage of their failed portal transportation systems test. Tadashi was able to put discover the identity of the woman who was lost as Callaghan's daughter, another person Krei had robbed from someone else. It was then Tadashi made up his mind. He would get revenge of Krei for what he had done and would use his own technology to do so.
He used a small warehouse near the piers as his base of operations. He constructed his suit and mask transmitter to control the robots, as well as an automated system to create more microbots. Before production was finished, who should find his operation but Hiro and Baymax.
Tadashi tried to capture the two of them, his attempts more yielded than Callaghan's in the canon universe. When Hiro and Baymax escaped, Tadashi quickly moved his operations from the building. He began to salvage the pieces of the last functioning portal and moving it to the mainland. That night, during one of the transfers Hiro, Baymax, and his friends found him.
He knew if they found out what he was doing, they would stop him. He attempted to capture all of them, after accidentally nearly dropping one of the cargo holds on them. He chased after them, attempting to force the car down any dead ends and once attempted to encase the entire car in microbots. He lost them when they moved toward the pier and had no idea they had crashed into the water.
Figuring they had simply escaped, he went back to work. He had decided he would see them after he finished what he had to do. Revenge for Callaghan and his daughter consumed his actions. The group soon found him during some of the last of his preparations on the island, after Baymax's sensors found him. Having spotted them before they found him, he attempted to capture them inside the control room by encasing them in stone. He was sure they would be fine for a day but he couldn't allow them to stand in his way.
Unfortunately, Baymax helped them to break out and the fight began. Tadashi was able to defend against his friends' attacks and counter their inventions. What was until Baymax and Hiro crashed into him and knocked his mask off. Hiro called him Krei and said his plans were over. Tadashi turned to his brother and demanded the mask back.
